When does a custom app pay off, and when an off-the-shelf solution? An honest guide through the costs, risks and hidden traps of both options — for companies choosing business software.

Sooner or later every growing company arrives at the same decision: buy an off-the-shelf solution that already exists, or commission a custom app. The advice you find online is usually biased — the vendor of off-the-shelf software says custom is expensive and risky, while the development agency says off-the-shelf never quite fits your process.

The truth is that both options have their place. Here is an honest framework for how to decide, including the traps no one mentions to you until you have signed.

Off-the-shelf solution: when it is the right choice

Off-the-shelf software (SaaS, a purchased licence) is a product that already exists and is used by many companies.

It pays off when:

  • Your process is standard — bookkeeping, email, basic CRM, invoicing. There is no need to reinvent the wheel.
  • You need it fast and right away — you use an off-the-shelf solution the same day.
  • The budget is limited at the start — you pay monthly, with no large upfront investment.

Hidden traps:

  • The monthly subscription adds up. A solution at 40 € per user per month for a team of 15 is 7,200 € a year — every year, forever.
  • You adapt to the software, not the other way around. If your process deviates from what the tool expects, you either change the process or you patch the solution outside the system (an Excel on the side, which brings back the same chaos).
  • Your data sits with them. Exporting and moving to another solution can be painful, and sometimes deliberately made difficult.

Custom software: when it is the right choice

A custom app is built for your specific process.

It pays off when:

  • Your process is your advantage — you do something differently from the competition and that is exactly what you want to keep and speed up.
  • You would otherwise use several tools that do not talk to each other — custom joins them into one system with a single login and a single source of truth.
  • You are planning for the long term — a one-off investment instead of a subscription that grows with every new employee.
  • You need something an off-the-shelf solution simply does not cover — specific logic, integration with equipment, a way of working characteristic of your industry.

Hidden traps:

  • A bad contractor is more expensive than an expensive solution. An app that never gets finished or maintained costs more than any subscription.
  • You need a clear specification. Build us something leads to endless changes. A good partner helps you define exactly what you are building.
  • Maintenance is part of the deal. Software is not a picture you hang on the wall — you need someone to maintain and develop it further.

A practical way to decide

Instead of which is better, ask yourself three questions:

  1. Is our process standard, or is it our advantage? Standard → off-the-shelf. An advantage you do not want to lose → custom.
  2. How much will an off-the-shelf solution cost us over three years, as the team grows? Add up subscription × number of users × 36 months. It often surprises.
  3. How many tools do we currently use to get a single job done? If the answer is three or more that do not talk to each other, custom pays off quickly through the joining alone.

There is also a third option that many overlook: an off-the-shelf product with customisation. There are solutions built modularly that cover the standard part right away and adapt to your process where it matters — without the cost and risk of building from scratch.
